Editing pictures in Visio

Forgive me, but I am a Visio beginner. I've been asked to edit an existing
Visio document that require that I replace 3 existing pictures and add a
fourth. I've tried to follow the help menu's guidleines, but those
instructions are not working.

Suggestions?

Are these really pictures or are they Visio shapes?
To add a new picture use the menu Insert -> Picture
To delete a picture use the delete key.
If they are shapes then any instructions we give may depend upon what attributes of the
original shapes you may need to keep.

I have similar problem, I edit some shapes and stored in a stencil per each shaped (I couldn't save in a pre-existing stencil). I want to create a new stencil in my shapes folder to group all of them, but when I drop the shapes in the bar i got the error "Visio internal error: #2412"

I have no idea why you might think this problem is similar, however ...

What shapes? It could very well be important. How are you editing them?
You say you can create new stencils. Good. Where do you save them?

Not sure what you mean here. One doesn't follow from the other.
Either you can create a new stencil or you can't. You should be able to save it to your
shapes folder.
You "drop the shapes in the bar". What bar?
Just drop them in the stencil.
