What version of MS Office are you using?
If you're in Office 2003 or earlier,
For an icon on a toolbar inside one of the core Office applications use Tools=>Customize and then right click on an icon you want to
change while you're in 'customization' mode.
For an icon on the Office Shortcut bar outside of the Office apps right click on a blank spot on the Shortcut bar to get to the
options and properties dialog.
For Office 2007 you'd need to create a RibbonX customization file to modify the ribbon and changing icons for standard commands
isn't quite done yet
